Packaging and Artwork Management: Global Harmonization of the Design-to-Print Process

The Task

As experts in artwork management and design-to-print, we supported Danone in making its global packaging process more efficient, faster, and less error-prone. Each year, the company launches thousands of new products, resulting in an enormous number of packaging changes and artworks. Fragmented processes and insufficient technologies had previously led to significant inefficiencies and high error susceptibility.

Our goal was to harmonize, digitize, and sustainably optimize this process on a global scale – achieving tangible improvements in quality, speed, and cost efficiency.

The Approach

Together with an interdisciplinary, cross-brand team, we developed a tailor-made, best-in-class solution for Danone. We first analyzed the existing, globally fragmented processes and identified best practices in the market. Building on this, we defined a new standardized quality process and anchored it in a global artwork management guideline.

A central part of the optimization was the digitization and automation through an advanced workflow tool, enabling seamless control and transparent collaboration. Furthermore, we supported the reorganization of internal and external organizational structures – including the agency setup (e.g., tendering of pre-media agencies) – and ensured successful implementation in all markets through change management and training.

The Result

With our approach, we have already transitioned 80% of the global markets to the new artwork management process. The positive effects of the project have been recognized company-wide: Danone honored the initiative with the prestigious global iCare Quality Award. Cost reductions in the seven-figure range have already been achieved. Upon full rollout, savings in the double-digit million-euro range are expected – thanks to more efficient design-to-print management and optimized global collaboration.
