The Task
Our client, a globally operating FMCG manufacturer, competes in a highly innovation-driven market. Continuous product optimizations and new developments resulted in several thousand packaging artwork changes per year – all passing through an inefficient Design-to-Print (D2P) process.
Consequence: significant internal efforts due to revision loops and lengthy approval processes, which led to delayed market launches. The objective was to analyze the entire Packaging Artwork Management and to develop a program for sustainable efficiency improvement.
The Approach
The starting point was a detailed analysis of the entire D2P process – from design, artwork, and prepress through to print production and delivery.
For each process step, we defined:

This structure formed the basis for a global IT supplier pitch.
Particular focus was placed on cross-functional collaboration between Marketing, R&D, Quality, Regulatory, Legal, and Supply Chain – as well as between the global headquarters and local subsidiaries.
The existing agency model in the packaging artwork process was also redesigned – strategically guided by ROOTS.
The Result
The project represents a comprehensive strategic upgrade of the entire Design-to-Print (D2P) system for our client.
With global executive board approval, implementation has commenced. Expected outcomes include:
